hi there richard there are several reasons why you may have black smoke coming from your exhaust. You seem to have been barking up the wrong tree with the valve giudes and stems they do cause smoke to be emitted but it is oil smoke which is white and not black smoke which is fuel this happens because the seal at the top of the valve stem is not sealing and/or the valve giude is worn and as the piston descends the bore and sucks in the mixture it also draws oil in through the vale stem/seal that is not your problem.
the problem you have is unburnt diesel fuel there are several reasons why this may be happening the first as others have said id that your injectors may be opening at a lower pressure and/or they may not be emitting the correct aerosole pattern as they spray fuel into the plenum chamber this is the cheaper solution so best get them checked most diesel specialists will check them for you against the specification if you remove them and take them in. the second problem is a faulty diesel injection pump if it has become worn it may well be over injecting or may just need adjusting also the timing maybe incorrect. You will need to get tis sorted out as injectors and pumps 'hoseing' the bores will cause excessive wear and may even sieze your engine so remeber a stitch in time etc....
